Google employee #9 explains his big idea: He's not banishing skateboarding dogs -- he wants to make advertisers pay more for them.

Some 800 million people visit YouTube every month, and they watch and upload a staggering amount of video there every day. It works really, really well.

So why is Google trying to overhaul the site, using “channels” filled with clips from professionals?

YouTube head Salar Kamangar has a bunch of answers for this question, but eventually you can get to the one that really matters: He thinks that making the site look more like traditional TV will convince marketers to pay traditional TV ad rates.

He explained the concept at D: Dive Into Media last month: “If you see a dog on a skateboard video, the CPMs, the cost per thousand impressions, are about $2. Now, if you package that [video] as part of a dog lover’s channel or a skateboarding interest channel, that same video can command a $20 CPM.”

YouTube is going to depend on advertising for most of its revenue, but Kamangar also discussed YouTube’s interest in offering subscription services down the road. Given that Kamangar, Google’s ninth employee, oversees all of the company’s video efforts, that’s worth keeping in mind as it edges closer to selling cable TV.

Information may want to be free, but New Yorker editor David Remnick has no interest in giving away his magazine. If he had his way, each issue would be behind an online paywall.

That doesn’t mean Remnick is a Luddite. He’s interested in using digital assets to expand the work his writers and editors have created, when the magazine gets ported to the iPad. And he admits to a cautious interest in social media outlets like Facebook and Twitter.

But Remnick’s overwhelming priority is producing the best possible magazine each week, and he seems content with the notion that most people will read the print version.

“The New Yorker — you roll it up, you put it in your bag. It’s quite easy; it’s pretty good technology,” he told Kara Swisher at D: Dive Into Media last month.

Swisher and Remnick used to be colleagues at the Washington Post, and the two of them had a wide-ranging, entertaining chat. You can see the whole thing here; it’s well worth your 30 minutes:

Martha Stewart is a celebrity and a brand and a business. Which means she has even more opportunity in an era where the Web lets her go directly to her fans.

Martha Stewart is a celebrity and a brand and a business. A big business, which generates more than $200 million in revenue each year.

But now that we’re in an age where celebrities and brands and businesses can speak directly to consumers, via platforms like Facebook and Twitter and YouTube, does that give someone like Stewart even more opportunity?

Stewart and Lisa Gersh, who runs Martha Stewart Living Omnimedia, batted those ideas around with Walt Mossberg at D: Dive Into Media last month.

Stewart pointed out that her publishing group immediately embraced the iPad, where it has produced some beautiful and popular tablet editions of her magazines. And the company says it has been able to use Twitter and Facebook effectively as well.

But Stewart, whose Hallmark TV deal is ending this year, will probably look to get another TV show up on the air instead of jumping feet-first into Web video. You can see her entire interview here:

Want Snooki via Google TV, or Apple TV, or whatever new platform wants to play? You'll have to pay for all of Viacom's cable channels, too. Speaking of Snooki ...

If you’re a tech/new media company that wants to distribute cable TV shows, Viacom CEO Philippe Dauman is happy to chat with you.

Provided you’re willing to get your head around a couple of ideas:

If you want to buy old shows that now have limited value to the cable programmer, it’s happy to part with them for the right price. Ask Hulu, Netflix and Amazon, among others.

And if you want the new stuff that cable subscribers get, Viacom will sell you those, too. As long you’re willing to pay for the entire bundle of Viacom’s channels, just like cable subscribers do.

From Dauman’s perspective, Viacom — and by extension, most of the big cable programmers — are in pretty good shape right now. Even though people like me like to write about cord-cutting, he says he’s not seeing any real evidence of it. Meanwhile, new digital players are giving him what amounts to found money — checks for shows he wasn’t really selling, anyway.

Exceptions? Sure. Disney’s ESPN charges a whole lot for its programs, and Dauman (and other cable guys who don’t sell sports) think that’s a problem.

Then there’s the whole SOPA/PIPA thing, which Dauman says was well-intentioned and misunderstood. And it will stay that way for a while — he says there’s no chance that the entertainment guys get new legislation through in 2012.

Dauman laid all of this out during his interview with me — preceded by a spirited, R-rated introduction by Viacom employee Snooki — at Dive Into Media last month. You can watch the entire video here:

The guy who helped build MTV, then AOL, is now running a radio giant in an Internet age. Why?

Bob Pittman helped build MTV, and then he helped build AOL. Both, at the time, were brand-new ways to deliver and consume media, and they helped reshape entire industries.

So what is he doing running a radio and billboard company?

The Clear Channel CEO explained his newest job choice to Kara Swisher last week at D: Dive Into Media. The takeaway: Clear Channel’s radio and billboard businesses are huge because people — both advertiser and users — like them. And they still have growth in them.

You can see the whole interview, which touches on everything from Facebook to Spotify to Tim Armstrong, here:

Hulu isn't supposed to be a success. And Jason Kilar isn't supposed to have a job. But it is, and he does. So what's next?

Hulu isn’t supposed to be a success. And Jason Kilar isn’t supposed to have a job.

But the Hulu CEO is still running his site, a full year after angering his owners/bosses with a “Jerry Maguire” manifesto. And Hulu itself generated more than $400 million in revenue last year — just a few years after all the smart money was sure that the “ClownCo” would never work.

So what was Kilar thinking when he published that memo, anyway? And more important, what’s next for him and his site? We got to ask him directly at D: Dive Into Media last week — his first onstage interview in a very long time.

You can watch the full interview here, but you’re also going to want to watch Hulu carefully in the next few months. That’s because its strategic owners — Comcast, Disney and News Corp., which also owns this site — still don’t seem to have figured out what they want to do with the joint venture. And financial backer Providence Equity has a chance to get its money out this spring, which could directly impact Kilar’s plans, too.

Neil Young explains why today's music sounds awful, why Steve Jobs agreed with him, and what he wants to do to fix the problem.

Neil Young has a long and storied career, but he didn’t want to talk about it when he came onstage at D: Dive Into Media last week. Instead, the musician was pushing his vision of the future: One where lots of people listen to really good-sounding music.

To be clear: Young isn’t complaining about today’s songs. He’s complaining about the way those songs are recorded and distributed.

There’s a colorful donkey input-output metaphor here, which Young uses to make his point. And he also has a plan to fix the problem.

But first he has to convince people there is a problem. And, as Walt Mossberg and I point out, lots of people have been buying (and stealing) music in the MP3 format that Young hates, and they don’t seem to be complaining about it.

Young says former Apple CEO Steve Jobs agreed with him, though. And now he’s looking for new allies. You can see the entire pitch here:

"We’re in the media business, but we’re not necessarily a media company."

Last week, we got to talk a deep roster of old and new media heavy hitters at D: Dive Into Media. Now we’re bringing you the full interviews from that conference, kicking off with Twitter CEO Dick Costolo.

Costolo and I started out by talking about Twitter’s recent dustup with Google, but we jumped around a lot, touching on everything from Twitter’s deep integration with Apple to its response to government censorship.

The core of the interview, though, focused on Twitter’s evolution as a business and its relationship with media companies, who use the service to promote their products. (See: Yesterday’s Super Bowl.)

I think it’s quite obvious that Twitter itself is a media business — it attracts its users’ attention, then rents that attention out to advertisers.

Costolo says that advertising will be Twitter’s core revenue driver, but he disagreed with my assessment: “We’re in the media business, but we’re not necessarily a media company,” he said. It wasn’t the only time Costolo disagreed with something I said that night:

You watched the game on the big screen, and you typed and read on a smaller one. Which is exactly what Twitter and Facebook were hoping for.

You could have watched the Super Bowl without checking Twitter or Facebook, but you probably snuck at least a few peeks in throughout the game. And a lot of you ended up typing something, too.

Bluefin Labs, a “social TV” start-up that analyzes commentary during TV broadcasts, says it saw 11.5 million comments during tonight’s game. That’s up more than 6x over last year’s broadcast.

(Bluefin competitor Trendrr says they saw a similar leap: They count 15.8 million comments for the game, up from 3.01 million.)

I’ve asked Bluefin if they’ve got any additional insight into the data, and to make sure that they’re comparing equivalent data sets. Last I recall, Bluefin had said that they get a lot of data from Twitter, and less from Facebook, and none from Google+, which wasn’t around last year, anyway.

But assuming Bluefin is comparing apples with apples, the logical conclusions here are that:

A) People are using Twitter and Facebook a whole lot more than they were a year ago; and/or

B) People are using Twitter and Facebook a whole lot more when they watch TV.

More B than A, says Bluefin marketing head Tom Thai, via email: “Sure, social media itself (Twitter, Facebook, etc) has grown in the past year. But the Social TV consumer activity growth has outpaced it. Generally seeing triple digit growth in Social TV.”

That conclusion — again, the two ideas aren’t mutually exclusive — would be good news for both Facebook and Twitter; especially Twitter, which has bet big on the idea that it can provide a “second screen” experience for programmers. CBS strategy honcho Zander Lurie seems like he’s a believer:

Twitter is helping live broadcast events more than axe bodyspray is helping dudes with the ladies

— zander lurie (@zlurie) February 6, 2012

Twitter CEO Dick Costolo and I spent a bunch of time talking about that idea last week at D: Dive Into Media, and we’ll have more on that tomorrow.

In the meantime, we’re expecting a series of usage updates from Twitter about tonight’s game. Here’s the first, which would mean more if we had context, so I’ll ask for that.

In the final three minutes of the Super Bowl tonight, there were an average of 10,000 Tweets per second.

– Twitter (@twitter) February 6, 2012

Update: And here, with speed, is some of that context from Twitter PR folks, on other recent high-volume Twitter events:

Tim Tebow overtime playoff win (January 8, 2012): 9,402 TPS

2011 MTV Video Music Awards (August 28, 2011): 8,868 TPS

End of FIFA Women’s World Cup (July 17, 2011): 7,196 TPS

Brazil eliminated from the Copa America (July 17, 2011): 7,166 TPS

The digital book start-up is trying all sorts of interesting things. But a judicious dose of sex should get your attention -- it certainly did at D: Dive Into Media last week.

E-book publisher Coliloquy is doing a bunch of interesting things: The start-up is trying to overhaul the traditional book royalty system, for one thing. And it is built on an interactive platform that allows readers to influence the way their stories play out.

But what really grabbed the audience at D: Dive Into Media was a good old-fashioned helping of sex, delivered with verve from co-founder Lisa Rutherford. No need to say much more to tease this, though we should point out that Coliloquy doesn’t work exclusively with erotica. They’re also targeting teen girls with “Twilight”-like books, for instance.

Oh. And we should also note that readers who do want the steamy stuff can dial the dirty quotient up or down, depending on what floats their boat. But there’s at least one part of this clip that may not be safe for your work, so here it comes on a Sunday.

We spent a lot of time at the D: Dive Into Media conference talking about the way entertainment gets distributed. But it was also important to talk about the way it gets created. App-maker Khush’s pitch is that it lets everyone become an entertainer, via its music apps that let even the most tone-deaf mumblers create a song.

Here, co-founders Prerna Gupta and Parag Chordia show off some of their creations, including Songify Live, a new app that will let you make music in real time with an iPhone, even if you’re a tone-deaf mumbler like myself.

I do sort of wish we’d kept audio warrior Neil Young onstage just a few minutes longer, so we could have captured his reaction to all of this:

Rio Caraeff doesn’t run a normal start-up. His two-year-old Vevo, which is a video distributor for the music labels, took in $150 million in the past year. The trick (besides having access to all that content from day one)? To ignore the media industry wisdom about scarcity, he said.

Below, video highlights from the session which also include Carey’s thoughts on piracy, SOPA, TV everywhere and bridging the gap between consumers’ needs and News Corp.’s bottom line:

"It certainly has been a difficult year," said News Corp. COO Chase Carey at D: Dive Into Media this afternoon.

“It certainly has been a difficult year,” said News Corp. COO Chase Carey, referring to the public discovery that U.K. publications owned by News Corp. had hacked into cellphones in order to advance their stories. Now that the dust is beginning to settle, he added, “Our priority is to make things right.”

Was phone hacking indicative of a larger culture problem at News Corp.? asked Walt Mossberg, who interviewed Carey on stage at D: Dive Into Media this afternoon.

“No,” Carey replied. “While all this noise exists, one of our challenges is to manage our businesses, and we’re quite proud of them.”

(This might be a good time to mention that Carey is our boss, since AllThingsD.com is owned by News Corp.)

Mossberg eventually moved onto SOPA and PIPA, the recently withdrawn anti-piracy bills. Wouldn’t it have been better for Hollywood to work together with Silicon Valley to hash out a solution that worked for both of them? he asked.

Carey doesn’t think so. “We’re the ones who are having our product pirated, so we appropriately tried to get it dealt with,” he said.

So was SOPA a bad bill?

Carey wouldn’t go that far, though he declined to comment on the specifics of the bill. “Without having read it, it probably could have been a bit better focused,” he said.

The next big topic was online television distribution and cutting the cord — two of the leading themes of today’s conference.

For the short term, News Corp.’s best option is what’s called “TV everywhere,” where watchers log in to view online programs based on their paid television accounts. Carey admitted this authentication hasn’t been executed all that well.

Over time, Carey said, News Corp. expects to increasingly address viewers who want content on their own terms. But it wants to figure out how to make money.

On a more specific note, what about Hulu, the premium video streaming site that News Corp. owns in part and tried to sell last year?

“I’m not sure where Hulu goes,” Carey said. “But it’s something a lot of people would cut off their arms for, to have that sort of leadership in the digital arena.”

Vevo CEO Rio Caraeff announces the company's financials for the first time onstage at D: Dive Into Media.

When it first debuted in 2009, Vevo aspired to be a “Hulu for music.” Today, it’s exactly that: the second largest video property on the Web in the U.S., a title that — you guessed it — was once held by Hulu.

Further evidence of the company’s success: The impressive financials announced by Vevo president and CEO Rio Caraeff during an onstage interview at our D: Dive Into Media conference.

“In the last year alone we’ve generated over $150 million,” said Caraeff. “We paid the labels about $100 million (over the last 2 years). So we’re making money.”

An impressive feat for such a young company. How did Vevo pull it off? By not holding back its content.

“Our strategy was never to create value through scarcity,” Caraeff said. “We feel the Web is about choice and empowering people to go where they want. With Vevo we wanted to facilitate access. So you go to YouTube and you can find Vevo. Go to facebook, you find Vevo. It’s about ubiquity on the Web.”

Mobile is another point of access. Xbox is yet another.

“Our business is only as interesting as it is large,” said Caraeff. “If we want to reach a lot people, we need to be in a lot of places.”

So just how big is Vevo’s business? Pretty big.

“From a volume perspective our growth has been tremendous,” said Caraeff. “We had 300 million global views per month when we launched. Today we’re seeing 3.5 billion views per month. That’s about 42 billion views per year.”

So what’s Vevo’s next move? Will it pursue a linear strategy, head to cable?

“It’s unlikely that we’ll start a cable channel from scratch or buy a cable company in distress,” said Caraeff. “But I think we’ll have linear experiences on the TV all powered by Vevo.”

When we were kids, cutting-edge publishing technology was pretty much limited to “choose your own adventure” books. Coliloquy, demoing at D: Dive Into Media, offers a little more interactivity.

Back when we were kids, cutting-edge publishing technology was pretty much limited to “choose your own adventure” books.

Coliloquy, a start-up demoing at D: Dive into Media, is running with that idea, in the hopes of creating a new kind of fiction-reading experience, built on the Amazon Kindle developer platform.

Books released using Coliloquy are written by authors but are released as “active applications,” rather than as e-books with a fixed set of pages.

For the reader, that means the books can be changed and updated over time, just like apps.

Serialized stories, like those that used to appear regularly in magazines, are just the beginning.

In some stories, readers have the option of selecting desired traits in the characters, which are then automatically woven into their version of the story.

In other words, your Fabio can be a brunet.

Romantic fiction aside, Coliloquy’s platform offer authors the ability to adjust stories based on feedback from readers — something previously sequestered in the nerdiest of fan-fiction forums.

Coliloquy stories are already available, but the demo at D: Dive Into Media showcased early-user data and the company’s first contemporary novel, as well as a new, personalized Erotica series.

We can’t wait to see what they’ve added to the conference swag bags.

What would Bronfman change about WMG's deal with Apple?

Outgoing Warner Music Group Chairman Edgar Bronfman Jr. had a lot to say on the D: Dive Into Media stage today. In a wide-ranging interview with host Peter Kafka, Bronfman talked about the fate of EMI, the value of services like Spotify, and what he would change about the recording industry’s deal with Apple.

“Apple from day one believed in music and content,” Bronfman said. “That was the good news. The bad news is that they decided all songs were created equal, and I fought Steve on that. … Ultimately, Apple got the better part of that deal. Ultimately, I wish we’d gotten more pricing flexibility.”

At D: Dive Into Media, the CEO of Legendary Pictures said that with so many activities competing for limited leisure time, it's more important than ever to build a relationship with fans.

As passionate as superhero fans are about their characters, Thomas Tull says those involved with making films have work to do to truly tap that enthusiasm.

“If you sell movie tickets or DVDs, like we do, for a living, you don’t really have a customer relationship,” the Legendary Entertainment CEO said, speaking at the D: Dive into Media conference on Tuesday.

Making great content is obviously paramount, but for a studio that did “The Dark Knight” and “The Hangover,” the next step is really engaging with fans. And that process, he said, can no longer wait until a film is done.

“How can we seed things early, and make fans discover things, and help them feel in touch as the process unfolds?” Tull said.

There are clearly more choices with which Hollywood studios have to compete, with Angry Birds and a million other things vying for the same free time.

“When I was a kid, you might have HBO if you were wealthy, or rent movies, (but) you were always looking for something to do,” Tull said. “Now there’s so many choices.”

The strategy is to deliver and enhance a selection of niche channels.

Entrepreneur Mark Cuban once said “only a moron would buy YouTube,” the implication being that Google was exactly that for purchasing the popular video site. That was back in 2006. Six years later, the site is a juggernaut — by far, the largest online video content property around. And Salar Kamangar is the guy charged with ensuring its continued success and stewarding its increasingly important relationship with Hollywood.

Onstage at D: Dive Into Media this afternoon, Kamangar talked about the transformation YouTube is currently undergoing. “We are channelizing YouTube the product,” Kamangar said. “We want for YouTube to become the platform for the new video channel ecosystem developing on the Web.”

Kamangar said that video on the Web is becoming much more niche-driven; and importantly, participatory. Enhancing these niches are interactivity elements and social experiences that Kamangar compares to a “5-D experience” that can add audience input, choose-your-own-adventure-style participation, and the gamification of content to the typical video viewing experience.

The theory behind the channelization of YouTube is that users will simply set a niche channel, and then Google will just serve up related content. Said Kamangar, “We think this is going to increase minutes watched and user engagement.”

And user engagement with ads.

“The rules around ads have changed a lot around TV and video,” Kamangar said. “YouTube has been known for dogs on skateboards, for example. The CPM for ads on those videos is relatively low. But if you packaged those videos as part of a dog-lovers channel or a skateboard channel, the CPM increases substantially.”

So how does this all tie in with Google TV? Does it tie in at all?

Kamangar says it does — or rather it will, eventually.

“We’re seeing a lot of interest from broadcasters to build apps, and someday those apps will be available over Google TV,” he said.

A few other remarks worth noting:

On SOPA:
We couldn’t be more against piracy. We think the way SOPA was written, it would have done more harm than good. … We want piracy to stop, but we want it to stop with as little collateral damage as possible.

On YouTube’s infrastructure demands:
What YouTube is doing is creating higher demand for broadband services. We’re really creating a business opportunity for providers of data.

On the future of the TV user interface:
On the TV side, I think we’ll see voice and gesture control. I think it will also incorporate ideas of identity. The TV will have to know what you like to watch, what you’ve watched and what you haven’t.

On Apple’s rumored HDTV:
I can’t wait to see it. Sounds like it’s going to solve all my problems.

ESPN isn't much for cannibalization, said its new president, John Skipper, speaking today at D: Dive Into Media.

ESPN isn’t much for cannibalization, said its new president John Skipper, speaking today at D: Dive Into Media.

That is, ESPN thinks it can preserve its traditional premium fees from paid TV distributors, while also making money from online offerings.

Where some in television have worried about “turning analog dollars into digital dimes” (I believe that originated with former NBC CEO Jeff Zucker), Skipper said of ESPN, “We take the dollar and we take the dime, as well.”

ESPN viewership is 99 percent live, Skipper said, and it fights cord-cutters by not giving its content away for free. That’s in contrast to NBC, which will be livestreaming this weekend’s Super Bowl online.

“We have a different philosophy,” Skipper said. “We believe that the content we sell to distributors for a lot of money, that we should not distribute it for free to someone else.”

By contrast, Skipper said, “The Rose Bowl is not available for free. You have to have a paid television subscription, and then you can watch it wherever you want.”

Since 2005, ESPN has made sure that all its content deals include rights for every device. As Skipper put it, “We don’t cannibalize ourself, we use those platforms to cross-promote.”

Further, Skipper says ESPN is well worth the money distributors pay (something that draws a lot of grumbles from others in the industry). It brings in strong local ad sales, and has pioneered 3-D and HD content on television.

“The rates we get from distributors are directly correlated to the value we provide,” Skipper said.

In his interview at D: Dive Into Media today, New Yorker editor David Remnick said that mobile devices, even phones, are creating new opportunities for long-form content.

Remnick said that reading on a three-inch screen isn’t his favorite way to enjoy a magazine, but noted that some people are reading Dickens that way on the subway.

“They are not just always playing Angry Birds,” he said.

Meanwhile, Remnick said the iPad and its future iterations offer an “exquisite” way to enjoy content.
